Esports headlines love two kinds of numbers: eye-popping prize pools and eye-popping league franchise fees. What those headlines rarely explain is where either figure actually comes from, or what happens to a team's finances once the tournament ends and the sponsorship checks are the only money left coming in. The honest answer, backed by real disclosed numbers, is that both the prize pools and the franchise economics work in genuinely unusual ways — and most teams still lose money doing it.
How a Crowdfunded Prize Pool Actually Works
Dota 2's annual championship, The International, runs on a funding model that's genuinely unlike traditional sports prize money: rather than the prize pool being set entirely by the tournament organizer or sponsors upfront, a large majority of it comes directly from players themselves, through in-game purchases. The mechanism, first introduced for The International 3 in 2013 as the "Compendium" (later evolving into a Battle Pass format), works by taking a fixed percentage of revenue from a specific cosmetic item bundle sold to players and routing it directly into the tournament's prize pool — historically 25% of Compendium/Battle Pass sales, meaning the final prize pool for any given year is directly, mechanically tied to how many players actually buy in, not a number Valve or anyone else simply decides in advance.
The model has continued evolving: for The International 2025, instead of a Battle Pass, the prize pool was funded through sales of "Supporter Bundles," with 30% of each bundle's revenue going directly into the prize pool, 50% split between competing teams and talent, and the remainder retained by Valve. The practical effect of any version of this model is the same — a Dota 2 prize pool isn't really "sponsored" in the traditional sense at all. It's closer to a direct, real-time referendum on the community's own willingness to spend money on cosmetic items, with the prize pool functioning as a byproduct of that spending rather than its primary purpose.
What a League of Legends Franchise Fee Actually Buys
League of Legends' top competitive league took the opposite approach entirely when it moved to a franchised structure in 2018: rather than open qualification through lower divisions, Riot Games required a flat $10 million buy-in fee from existing organizations wanting a permanent slot in the league (with new entrants required to pay an additional $3 million on top, to compensate teams that didn't make the final cut). That fee bought something specific and valuable in principle — guaranteed, permanent participation with no risk of relegation, removing the promotion/relegation uncertainty that makes revenue genuinely unpredictable in an open competitive structure. In exchange, the franchising deal also set up a formal revenue-sharing arrangement between Riot, the participating teams, and the players themselves, with players guaranteed a minimum salary (originally $75,000) regardless of how a specific season's broader revenue pool performed, funded partly through each team's own 35% share of pooled league revenue.
The tension in this model is straightforward once you see it stated plainly: a $10-13 million upfront cost is a genuinely enormous capital commitment for an industry where, as covered below, even successful-looking competitive results routinely fail to produce actual operating profit. Franchising was explicitly sold as a way to professionalize the ecosystem and give organizations a stable, predictable business asset instead of a constantly-at-risk competitive slot — but stability and profitability are two different things, and a team can have secured the first without ever achieving the second.
The Uncomfortable Reality: Most Competitive Success Still Doesn't Mean Profit
Here's the part that headline prize-pool numbers consistently obscure: winning, or even just competing at a high level, doesn't reliably translate into a profitable business. One of the more useful concrete examples comes from CYBERSHOKE Esports, a Counter-Strike organization that disclosed real operating figures covering roughly two and a half years: total operating costs of $942,675 against total revenue of $620,110, a net loss of $322,565 over that period — a real, named example of a competitively active organization operating at a substantial loss, not a hypothetical or industry-wide estimate. Industry analysts covering the space more broadly describe a genuine strategic shift underway as of 2026: the earlier era of speculative venture investment chasing esports valuations on growth potential alone has given way to investors specifically demanding credible, sustainable business models and demonstrated governance before committing capital, a sign that the "grow now, profit later" assumption that funded a lot of team expansion in esports' earlier years is no longer being extended the same benefit of the doubt.
Sponsorship remains the largest actual revenue stream keeping most organizations afloat — projected at roughly $950 million to $1.2 billion industry-wide for 2026, ahead of media rights, merchandise, or direct tournament winnings for most teams — which means a typical team's financial health depends considerably more on its ability to sell brand exposure to outside sponsors than on its actual tournament results. A team can win a major tournament and still post a loss for the year if its sponsorship deals underperform, and conversely a team with mediocre competitive results but strong brand partnerships can remain financially stable specifically because prize money was never actually the primary source of revenue keeping the business running in the first place.
